A Performance Max rollout works when it moves through clear stages: fix tracking and feeds, build a small pilot with strong assets, test it against your current campaigns, then scale with controls in place. Performance Max is Google’s goal-based campaign type that runs across Search, Shopping, YouTube, Display, Discover, Gmail and Maps from one budget. This checklist covers each stage from first setup to steady production.

What should be in place before you launch?

Performance Max optimises toward the conversions you report. If those signals are wrong, the campaign will spend efficiently on the wrong outcome. Treat this stage as non-negotiable.

Performance Max Implementation Checklist: From Pilot to Production — overview
  • Primary conversion actions are correct, deduplicated and include values where relevant.
  • Enhanced conversions are set up, through Google Tag or Google Tag Manager.
  • For lead generation, offline conversion imports from the CRM send qualified leads or sales back to Google Ads.
  • Consent Mode is implemented if you serve users in the EEA or other regions that require it.
  • Google Merchant Center feed is clean for retail: no major disapprovals, accurate prices, good titles and images.
  • Brand exclusions or negative keyword lists are prepared to keep brand search where you want it.
How do you set up the pilot?

Start with one campaign and a clear scope. For retailers, that might be one product category with healthy margins. For service businesses, one service line with reliable lead tracking.

Asset groups

Build asset groups around themes, such as product categories or customer needs, rather than one group for everything. Each needs headlines, long headlines, descriptions, images in several ratios, a logo and ideally video. If you do not supply video, Google may create a basic one from your images, which rarely looks good. A short, simple video you made is better.

Audience signals

Add your customer lists, website visitors and custom segments built from search terms your buyers use. These are signals, not targeting limits; they help the campaign start in the right place.

Search themes and settings

Search themes let you suggest topics for Search inventory. Use them for important queries your keywords cover today. Also review final URL expansion: switch it off or add URL exclusions if you want traffic to land only on specific pages.

How should you test the pilot?

Google Ads offers experiments for Performance Max, including uplift tests against existing campaigns. Where possible, run a structured test instead of simply switching budgets.

  • Define success criteria before launch: conversion volume, CPA or ROAS, and new customer share.
  • Allow a learning period of one to two weeks before judging, longer for low volume.
  • Avoid editing assets, targets and budget all at once during learning.
  • Compare total account results, not only the Performance Max campaign, to catch cannibalisation of Search and Shopping.
  • Check results in your own backend: store orders or CRM deals.
Which reports should you check during the pilot?

Performance Max used to be a black box. Reporting has improved, and more detail is available than many advertisers use.

  • Channel performance: spend and conversions by Search, Shopping, YouTube, Display and others.
  • Search terms insights and search term reporting for the Search portion.
  • Asset group and asset performance, including which images and headlines are rated low.
  • Listing group performance for products.
  • Placement reports for Display and YouTube placements, to add exclusions at account level.
How do you handle overlap with Search and Shopping?

Performance Max can serve on the same queries as your Search and Shopping campaigns. Google’s rules give priority to an exact match Search keyword that matches the query identically, but other overlaps are decided by the auction and ad rank. In practice this means Performance Max can absorb branded and high-intent traffic that your existing campaigns used to win cheaply.

  • Apply brand exclusions in Performance Max if you want brand queries handled by a dedicated brand Search campaign.
  • Keep exact match keywords for your most valuable queries in Search, where you control bids and copy.
  • Compare total account conversions before and after launch, not only campaign-level numbers.
  • Watch Shopping campaigns for falling impressions; that is often the first sign of overlap.
When is the campaign ready for production?

Move from pilot to production when the test meets your criteria for at least two consecutive reporting periods and backend data agrees with platform data. Then scale gradually: increase budget in steps, often around 15 to 20% at a time, so bidding can adjust.

Expand by adding new campaigns or asset groups for other categories, rather than piling everything into the pilot. Keep separate campaigns where margins, goals or budgets differ significantly, because one campaign optimises toward one target.

What ongoing maintenance does production need?
  • Weekly: check search terms, placement reports and any new disapprovals.
  • Every two to four weeks: replace low-rated assets with new ones.
  • Monthly: review channel split and brand query share; adjust brand exclusions if needed.
  • Quarterly: review conversion values and goals, especially after price or margin changes.
  • After any site change: test tracking and feed again.

How Alien Road applies Performance Max

A typical engagement starts with a tracking and feed audit. We check conversion actions, enhanced conversions, consent setup and Merchant Center diagnostics, and fix issues before building anything new.

For the pilot, we work with the client to pick a category or service line, write asset copy, gather or produce images and a short video, and build audience signals from first-party data. We set brand exclusions and URL rules according to the client’s preferences and agree success criteria in writing.

During testing we report weekly on channel split, assets and backend agreement. The production decision comes with a scaling plan, and from then on reporting moves to monthly with the maintenance items above logged.

Where to start this week

Open Google Ads, go to Goals and Conversions, and check which actions are set as primary. Remove anything that is not a real business outcome, such as page views or button clicks, from primary status.

If you sell products, open Merchant Center Diagnostics and fix the top three issues. These two tasks take a few hours and make every Performance Max decision afterwards more reliable.
