Measuring Performance Max well means judging it on business outcomes, not on the conversions Google reports alone. The KPIs that prove value are conversion value against target ROAS or CPA, new customer share, profit after ad spend, and incremental lift from controlled tests. Combine those with the channel, search term and asset reports Google now provides, and build a dashboard that separates what the campaign claims from what the business actually gained.
What is Performance Max?
Performance Max is a Google Ads campaign type that runs across Search, Shopping, YouTube, Display, Discover, Gmail and Maps from one campaign. Google’s AI decides bids, placements and which creative combinations to show, based on your conversion goals, budget, assets, product feed and audience signals. It replaced Smart Shopping and Local campaigns and is widely used in e-commerce and lead generation.

The trade-off is control. You provide inputs and goals; the system chooses where the money goes. That is why measurement matters more here than in a manual Search campaign, where you can see every keyword and bid.
Why is Performance Max hard to measure?
Three issues come up in most accounts. First, the campaign can take credit for conversions that would have happened anyway, especially branded searches and returning customers. Second, it reports across channels in a blended way, so poor placements can hide behind strong Shopping results. Third, its optimisation follows whatever conversion actions you count, so weak conversion tracking leads to weak decisions.
Google has added more reporting over time, including channel performance views, search term insights, asset performance and placement reports. These help, but they still come from the platform that sells the ads.

Which KPIs actually prove value?
Group metrics into three levels. Platform metrics show what the campaign is doing; business metrics show whether it matters; test metrics show what it caused.
Platform metrics
- Conversions and conversion value against the target CPA or target ROAS
- Cost per conversion and ROAS by channel in the channel performance report
- Search term categories and their share of conversions
- Asset group and asset performance, including which images, videos and headlines drive results
- Impression share on branded search terms, where you can see it
Business metrics
- New customer acquisition share, using Google’s new customer goal or your own CRM match
- Profit on ad spend, using product margins rather than revenue
- Lead quality for lead generation, measured as qualified or closed leads from offline conversion imports
- Total business revenue and blended marketing efficiency ratio across all channels
Test metrics
Incrementality is the strongest proof. Google Ads offers conversion lift studies for eligible accounts, and Performance Max experiments let you compare the campaign against a control. Where those are not possible, geo tests split regions into test and holdout areas and compare total sales.
How should conversion tracking be set up?
Performance Max optimises toward the conversion actions you mark as primary. If micro-actions such as page views or add-to-carts count as primary, the campaign will chase them. Set purchases or qualified leads as primary and keep others as secondary for observation.
Use enhanced conversions and, for leads, import offline conversions from your CRM with the GCLID or hashed customer data so Google sees which leads became sales. For e-commerce, pass accurate conversion value, and consider value rules or profit-based values if margins vary widely between products. Check Consent Mode setup in markets that require consent, since missing consent signals reduce measurable conversions.
How do you keep brand traffic from flattering results?
Brand searches often convert well and cheaply, so a campaign that captures them looks strong. Google now supports brand exclusions in Performance Max, which stop it serving on your branded search queries when you run a separate brand Search campaign. Use them where it fits your strategy, and compare results before and after.
Also watch the search term insights for brand categories. If a large share of conversions comes from your own brand name, the true acquisition value of the campaign is lower than the headline ROAS suggests.
What should the dashboard look like?
A useful dashboard answers the client’s question in the first screen: is this campaign making the business more money than it costs? Build it in Looker Studio, Power BI or your reporting tool of choice.
- Top row: spend, conversion value, ROAS or CPA, and profit after ad spend for the period, with change against the previous period.
- Second row: new customer share, brand versus non-brand conversion split, and qualified lead rate from CRM data.
- Channel table: spend and results by channel from the channel performance report.
- Asset view: top and bottom performing asset groups and assets, with notes on planned changes.
- Test panel: results of the latest lift study, experiment or geo test, with dates and method.
- Notes: changes made, such as new assets, feed updates or budget shifts, dated so results can be read in context.
Pull Google Ads data through the native connector, and join CRM or Shopify data where you can. Keep definitions written on the dashboard itself, so nobody argues about what “conversion” means.
How Alien Road applies Performance Max
In a typical engagement Alien Road starts with a measurement audit before touching the campaign: which conversion actions are primary, whether values are accurate, whether offline conversions flow back from the CRM, and how much reported value comes from brand. Fixing these often changes how the campaign behaves more than any creative update.
We then structure asset groups around product categories or audiences with distinct messages, improve the product feed in Merchant Center, and set brand exclusions where the client runs brand Search separately. Our team reviews channel, search term and asset reports every week and logs every change.
For proof, we plan at least one incrementality test per year where the account is eligible, and present results next to the platform’s own figures. Monthly reporting uses the dashboard layout above, so the client sees profit, new customers and test results, not only ROAS.
Where to start this week
Open your Google Ads conversion settings and list which actions are marked primary for your Performance Max campaigns. Remove anything that is not a real business outcome. Then check the search term insights and estimate the share of conversions from your own brand. Those two numbers tell you how much of the reported performance you can trust today.
